After Six Years of Buying Chemicals, I Don't Compare Unit Prices First. I Compare Total Cost.

A purchasing manager explains why unit price is the least reliable number on any coatings or chemical quote, with a $12,400 trail of mistakes, a methanol placard lesson, a tile adhesive coverage blunder, and a simple checklist to avoid the same errors.

The lowest unit price on a quote sheet is usually the most expensive number on the page. That took me six years, roughly 340 purchase orders, and about $12,400 in documented mistakes to fully accept. I manage raw-material purchasing for a mid-size company in the coatings and building materials industry, and I maintain the checklist our newer buyers use. It exists because I don’t want anyone else to repeat my errors.

Last month I repeated one in miniature. I had a supplier meeting near PPG Paints Arena in Pittsburgh, so I searched for parking garages near PPG Paints Arena and chose the one with the lowest hourly rate. I saved $6, walked twenty minutes through cold wind, and walked into the meeting after it had started. It was exactly the way I used to buy chemicals: compare one number, ignore everything around it, and call it a saving.

A coating or chemical purchase has the same shape. A per-litre or per-kg price is only the visible part. The rest—transport, compliance, coverage, testing, rework, delay—sits underneath and shows up after the PO is signed.

Lesson one: you cannot price tile adhesive without the substrate

In 2022, I helped budget a 620-square-meter porcelain tile floor. My manager asked a fair question: how much tile adhesive per square meter should we allow? I answered from the data sheet: 3.8 kg/m² with a 6 mm notched trowel on a flat surface. Then the actual specification arrived: 600×600 mm tiles, a 10 mm notch, full back-buttering, and an old concrete slab that was anything but flat.

On-site consumption ran above 5 kg/m². The difference on that floor was roughly 900 kg of material—about 45 extra bags that nobody had priced. And the adhesive with the lowest price per bag needed a separate primer. The product priced a few cents more per kilogram did not. The cheap option stopped looking cheap in week two.

Bottom line: you can’t answer “how much tile adhesive per square meter” with a price list. You need the trowel size, the tile size, the substrate condition, and the manufacturer’s technical data. Without those, you’re comparing prices for two jobs that aren’t the same job.

Lesson two: methanol taught me that delivery is part of the price

In 2021, I moved a methanol order to a supplier priced a few hundred dollars below our local source. Methanol is a simple molecule and a large-volume solvent; it felt like the safest possible commodity to shop on price. Then the freight broker called and asked for the methanol placard number. I did not know it, so I looked it up: UN 1230. Methanol is a Class 3 flammable liquid with a Class 6.1 subsidiary hazard, and that changes what gets labeled, what gets placarded, and which carriers will legally move it.

The load sat for two days while we found a driver with the right qualifications. The plant needed material, so we bought an emergency top-up from the usual local supplier at list price. When I added the extra freight, the storage charge, and the top-up premium, the “cheaper” methanol had become a net loss. The original price difference was small. The extras came to more than $1,100.

The chemistry was fine. The price was fine. The problem was that I compared the product price before checking the product’s real delivery conditions. A chemical is not “bought” until it is safely on site, with the right paperwork, at the time you need it.

Lesson three: the free sample from Amynova Polymers GmbH cost $2,100

By early 2024 I had stopped letting unit prices drive decisions. But I still undervalued the step before the order: qualification. We were comparing three polymer dispersions for a low-VOC reformulation, and one candidate came from Amynova Polymers GmbH, a German producer I had not worked with before. Their technical person sent a long questionnaire about our line, process temperatures, substrates, and why we were changing the formulation. It felt unnecessary at the time. It was not.

The sample from Amynova Polymers GmbH was free. Qualifying it was not: six weeks, two trial batches, and roughly $2,100 in lab time and testing. That figure never appeared on any quote. It applies to any serious new material, and it is exactly the kind of cost that disappears when you compare only per-kg numbers.

I am not arguing that expensive products are always better. I am arguing that a product you can qualify without weeks of failure is worth something, and that “free” samples are never free to evaluate.

Automotive coating buyers have been doing total-cost math longer than the rest of us. I read PPG automotive coatings news to stay close to that way of thinking, not because our company paints cars, but because the logic travels. In automotive, the question is rarely “what does the coating cost per gallon?” It is: what does a fully finished vehicle cost, with that coating’s cure temperature, transfer efficiency, defect rate, and durability included?

Once you start reading those announcements in total-cost language, it is hard to go back to a spreadsheet that compares only $/kg. The lower-cost material that needs three coats, a longer bake, and extra rework is not lower cost at all.

What I say when someone says “we still need a unit price”

Yes, you do. The purchase order needs a number, and the ERP needs a dollar figure. That does not make unit price the decision. Price should be the last thing you compare, not the first.

The comparison only makes sense after the consumption rate is known. A cheaper product at $1.10 per kg can be more expensive than a $1.30 per kg product if it needs 20% more material to do the same job. The cheaper litre can be worse when it does not reach the required dry film thickness in one coat. The cheaper bag of tile adhesive is worse when it demands a primer the other one does not.

So the checklist I use now is simple. Define the application first. Read the technical data sheet before the commercial quote, not after. Add logistics, hazmat, lead time, documentation, and qualification cost. Then, and only then, look at unit price. If everything else is genuinely equal, choose the cheaper one. But everything else is rarely genuinely equal.

Total cost is not consultant-speak; it is just honesty

It took me an embarrassing amount of money to learn this, and I still slip. Last month I saved $6 on parking and paid for it with an awkward late entrance to a meeting. Next time I am in Pittsburgh, I will pay the higher rate and park closer to PPG Paints Arena. That is not spending more; it is spending correctly.

The same applies to coatings, adhesives, solvents, and every other material I buy. Compare the whole job, not the headline number. The headline number is the cheapest trick a quote can play.
