From the outside, it looks like anyone with a roller can put on a floor coating. The reality is that surface preparation determines most of a coating's lifespan. Grinding, diamond tooling, moisture testing—these aren't upsells. They're the actual product. The coating is just the skin; the prep is the skeleton.
2. The application environment was wrong
The data sheet specified surface temperatures below 85°F and relative humidity under 75%. The crew applied the coating on a July afternoon when the loading dock was reading 88°F. The coating skinned over too quickly, trapping solvents. Trapped solvents caused blisters. Blisters became flakes. Flakes became the mess I was trying to explain to my VP.
Timing matters more than I realized. A week later would have meant ten degrees cooler. A different time of day could have kept the surface temperature in range. Nobody checked—not me, not the vendor, not the applicator. It was just a sunny day and a schedule that had to be met.
3. The chemistry wasn't what the label implied
Here's something I only learned after digging into spec sheets: "ceramic coating" isn't a legally defined term. It's marketing. It can mean a true silicon dioxide (SiO₂) system or an acrylic blend with ceramic micro-particles stirred in. Those two products have completely different performance profiles, and the price gap usually reflects that chemistry difference—not just the vendor's margin.
The product we bought had about 38% solids by volume. Our regular supplier's product was at 62%. The practical difference: the cheap product needed three coats to achieve the specified film thickness. The crew applied one. Nobody measured wet film thickness during the job. That's not a minor oversight—it's the difference between a coating that protects for five years and one that fails in fourteen weeks.
What the cheap quote actually cost

Application requirements written into the contract
If a vendor won't commit to substrate preparation, surface temperature limits, humidity ranges, and the recoat window in writing, I walk. That single requirement filters out more low bids than anything else I do—which is probably the point.
Warranty language that references measurements
Useful warranties mention things like adhesion testing and film thickness verification. Vague warranties talk about "workmanship" and "reasonable conditions." I've learned to prefer the one that sounds like an engineer wrote it.
References from facilities like ours
We have a loading dock, forklift traffic, and a Northeast winter. A coating that works well in a climate-controlled warehouse in Arizona isn't automatically the right call here. I ask for references from facilities with similar use conditions—and I actually call them.
The coating we ended up with
After the failed coating was stripped, we went back to our original supplier with a written application plan. They specified a two-coat system, prepared the concrete properly, and applied the coating when the conditions were within spec. The crew measured film thickness as they worked. The floor's been in service for about a year now, and it still looks the way it did in week one.
I can only speak to our situation: a single location, predictable traffic, and enough lead time to schedule work properly. If you're dealing with multiple sites, seasonal production spikes, or concrete that's never been moisture-tested, your checklist will probably be longer than mine.
What I'd tell anyone in a similar seat is this: the lowest quote isn't a price—it's a starting point. The final cost is determined by prep, chemistry, and whether the people spreading the coating know what they're doing. Those variables rarely make it onto a line item, but they're the ones that show up in the rework budget.
