Unit Price Is a Gamble: Total Cost Thinking for Coatings and Chemical Buyers

A coating and chemical procurement insider explains why total cost thinking beats unit price, with examples from PPG, diesel additives, and self-adhesive wallpaper.

If you're still comparing coating and chemical quotes by unit price, you're not making purchasing decisions. You're gambling.

I own that bias. In my role coordinating urgent coating and chemical deliveries for industrial clients, I've handled 200+ rush orders in six years. I've seen low-priced products fail at the worst possible moments, and I've seen "premium" products pay for themselves by showing up on time and doing what the spec said.

This is why I keep telling procurement teams to think in total cost, not unit price. It's not a poetic idea. It's a calculation. A lot of buyers default to a familiar name like the American PPG coating company because brand recognition is easier to defend than a TCO model. That's not wrong, but it's not enough. Brand lowers the risk of failure; it doesn't eliminate the need to count the real expense.

The Invoice Is Not the Cost

The invoice is just the starting line. Total cost includes freight, setup, application labor, expected failure rate, rework, downtime, and—if you're in a regulated industry—regulatory exposure. When you line those up, the "cheap" quote often loses.

In my first year, I made the classic specification error: I assumed the word "standard" meant the same thing to every vendor. It didn't. The coating arrived on time, but it was the wrong sheen (surprise, surprise). That cost me $600 in rework and a weekend I didn't have.

That same logic applies to simple products. A commercial self-adhesive wallpaper order can look cheap on paper. But if the backing doesn't grip the wall surface, the installer has to strip it and redo it. That's labor, disposal, and schedule cost. The roll was never the actual cost.

And don't get me started on color tolerance. Pantone Color Matching System guidelines put the tolerance at Delta E < 2 for brand-critical colors. If a low-priced coating can't hit that tolerance, it fails silently until someone puts two painted pieces side by side. That's an inspection failure, a schedule slip, and a reorder—all from a choice that looked good in a spreadsheet.

Here's the simple version of what I now use:

  • Unit price
  • Freight and handling
  • Application labor
  • Rework risk
  • Downtime cost
  • Regulatory risk

If you don't know your plant's rework rate, you don't know whether the cheap vendor is cheap. I didn't know mine until I started measuring. The benchmark changed how I read every quote.

The $500 quote that becomes $800 after shipping, setup, and revision fees is not cheaper than the $650 all-inclusive quote. I now calculate this before comparing vendors.

Time Is the Most Expensive Line Item

Hang around a plant long enough, and you'll notice downtime can eat a month of material savings in an hour. When I'm triaging a rush order, the first question isn't "What's the unit price?" It's "How many days do we have?"

One Friday afternoon, I had two hours to approve a delivery for a shutdown. Normally I'd pull three quotes. There was no time. I went with a familiar supplier, trusting the relationship over the spreadsheet. The order arrived on time, but it cost 18% more than the cheapest quote. Was it worth it? Yes, because the cost of the plant standing still was far bigger than the price difference.

The same math shows up in fleet maintenance. I once watched someone choose an additive for diesel engines because it was $12 less per bottle. Three weeks later, he was paying $900 to clean an injector. The $12 saving became a $900 cost that didn't appear on the original quote (it never does).

Time doesn't just matter in a crisis. It matters in tiny margins too. "Fast enough" is a cost. So is "reliable." You can't put either on a purchase order, but you can put them in the decision.

Last quarter alone, we processed 47 rush orders with 95% on-time delivery. The 5% that failed all had one thing in common: someone chose speed without checking the supplier's actual promise. Not one of those failures was caused by spending too little per unit.

Cheap Can Look Green, but Green Has Rules

Another hidden cost is regulatory. When someone asks me, "Are polymers organic?" I say yes—most are, in the carbon-based, chemistry sense. But "organic" doesn't mean eco-friendly. Polymer chains are carbon-based, which is why they interact with solvents, pigments, and adhesives predictably. That's chemistry, not a marketing claim.

Per FTC Green Guides (ftc.gov), environmental claims like "recyclable" or "green" must be substantiated. If a supplier slaps one of those words on a label without evidence, that's not a shortcut. That's a liability. A product that triggers a compliance review costs more than a conventional product that simply meets the spec.

When I walk past PPG Paints Arena in Pittsburgh, I think about how the coatings there are chosen for lifespan and maintenance intervals—not price per gallon. The same principle applies to your facility. If a coating survives an extra three years before recoating, the higher-per-gallon quote can be the cheaper decision by thousands.

The "It's Too Complicated" Objection

I know what you're thinking: "This is overkill for small purchases." Fair enough. But even a $100 purchase can create $1,000 of labor if it fails. You don't need a full TCO model for every PO. You just need to ask one extra question: "What will it cost if this product doesn't work?"

If the answer is "maybe a few minutes," buy the cheap one. If the answer is "replace it, reinstall it, or explain it to the client," then the unit price is almost irrelevant.

Bottom Line

Looking back, I should have built a 48-hour buffer into every deadline. At the time, a buffer looked like wasted time. It wasn't. It was insurance. And insurance is a line item, just like freight and rework.

Unit price is still in my spreadsheet. It just doesn't decide anything by itself. The next time someone says "it's cheaper," ask: cheaper than what? The invoice, or the total cost of owning, installing, and fixing it? I'll take the second one every time.
